Services for rebuilding an operating path

Each service is a distinct piece of work with its own purpose, scope, and deliverables. They can be sequenced. They are not four labels for the same workshop.

Diagnosis

Current-state process diagnosis

Purpose. Make the real journey visible enough that leadership can decide whether to redesign it, contain it, or leave it alone.

A diagnosis follows live work rather than the last approved procedure. It is used when teams disagree about “where time goes,” when a system project is about to copy an unexamined path, or when a customer-facing promise keeps slipping.

  • Scope One or two end-to-end journeys, agreed in writing. Adjacent processes are noted only where they inject delay or rework.
  • Process Evidence collection, walkthroughs with the people who touch the work, a current-state map, and a friction brief that separates structural problems from local irritation.
  • Deliverables Current-state map, issue brief, recommended next move (redesign, narrower fix, or stop). A diagnosis does not invent a future-state by default.
  • Fit Operators and founders who need a shared picture before commissioning a larger change. Not a substitute for an audit opinion or a software specification.

Redesign

End-to-end process redesign

Purpose. Reconstruct the journey from the required result backward so the organization can run a thinner, owned path.

Redesign is the core offer of GALINA MANOLII. It is appropriate when the current path cannot be rescued by training or a new form, because the sequence itself produces waiting, duplicated judgment, or invisible exceptions.

  • Scope A named journey with start condition, outcome, and the roles in between. Organizational chart changes are out of scope unless they are required for a handoff to work.
  • Process Outcome definition, constraint mapping, future-state construction, rehearsal with live cases, and a written operating path.
  • Deliverables Future-state map, ownership and decision table, handoff checklist, exception rules, and a short implementation sequence.
  • Fit Teams ready to change how work moves, not only how it is described. Requires access to the people who currently carry the process.

Joints of the work

Handoff, control and decision redesign

Purpose. Repair the moments where work changes hands or waits for permission, which is where most unofficial routes are born.

This service is used when the steps inside a role are competent, yet the item dies at the boundary: incomplete packs, courtesy copies, sequential approvals that do not add new information, or quality checks placed too late.

  • Scope Selected interfaces between roles, teams, or systems along one journey. Not a full enterprise RACI exercise.
  • Process Sample failed and successful handoffs, define “ready to receive,” place controls at the cheapest reversible moment, and retire checks that exist only as habit.
  • Deliverables Interface contracts, decision-rights note, control placement map, and examples of a complete package.
  • Fit Operations leads who already know the inner tasks are fine and still cannot get flow. Pairs well after a diagnosis.

After the map

Operating rhythm and implementation support

Purpose. Keep a redesigned path alive through the first cycles of real volume, absence, and exception.

A map that nobody runs is decoration. This companion service sits beside the team after a redesign: rehearsal of live items, a review cadence, and small corrections when the new path meets a case the workshop did not contain.

  • Scope The redesigned journey only, for an agreed number of review cycles. Broader change management programmes are outside this offer.
  • Process Cutover plan, scheduled working reviews, exception log, and adjustment of the path where evidence demands it.
  • Deliverables Rhythm card, exception log template, updated path if needed, and a close note describing what is now stable.
  • Fit Teams that have agreed a future-state and want a companion for the first operating weeks. Available after a GALINA MANOLII redesign or, by agreement, after a client’s own design if the path is clear enough to support.

Choosing a starting service

If the team cannot yet agree what the current journey is, start with diagnosis. If the current path is already painfully clear and still unusable, start with redesign. If inner work is sound and flow dies at the boundary, start with handoff and control design. Implementation support is the last movement, not a replacement for design.
